Google Ads or SEO first: which should a founder fund?
If you need sales this quarter, fund Google Ads first and build SEO underneath it. Ads bring buyers in now and tell you which products and search terms actually make money. SEO takes longer, and it works harder once you know where to point it. Fund both, in that order.
That is the answer for most founders who come to us. Below is the question we ask before we give it, why fashion makes the case so clearly, and the three phases we use so SEO never gets ignored. You can see how we run accounts on our Google Ads page.
The question we ask first
Before we talk budget, we ask one thing.
Are you launching something brand new with no site traffic? Or are people already finding you through Instagram, TikTok or Pinterest?
The answer tells us how much we already know about your buyers and how much we still have to find out. A new collection with no traffic has no data at all. Ads are the fastest way to get some.
A pop-up store versus buying the building
This is how we explain it across the table.
Google Ads is like renting a pop-up store on a busy high street. It gets people who are ready to buy through the door today, if they actually want what you sell.
SEO is like buying the building and renovating it for the long haul.
You would not sign a ten-year lease before you had proved your product sells. So rent the pop-up first, watch what moves, then invest in the building.
Why fashion shows it best
Fashion is visual and it runs on impulse. Relying on SEO alone to launch or grow a fashion brand is a trap.
In our experience, text-based SEO takes 6 to 12 months to rank for a term like "linen mini dress" or "oversized bomber jacket". Google Shopping ads put your product photo, price and reviews at the top of the results page straight away.
The data comes quickly too. Within about 30 days of a well-built campaign, we usually know which products convert, which price points people accept and which search terms bring in revenue.
And inventory moves fast. You cannot wait six months for a summer dress page to rank when autumn is around the corner.
One practical note. Shopping ads and Performance Max for retailers run on a product feed from Google Merchant Center, linked to your Google Ads account, so that gets set up before anything goes live (Google Ads Help).
Do Google Ads help SEO?
Not in the way some founders hope. Spending on ads does not lift your organic rankings. Google says plainly that "no one can buy better placement in organic Search results" (Google, How Search Works).
What ads give your SEO is evidence. Your search terms report shows the exact words real buyers typed before they bought. That is the most valuable keyword research you can get, and you get it in weeks.
The three phases we use
SEO is in the plan from day one. We time it.
Phase 1, months 1 to 3: sell and learn. Launch Google Shopping and Performance Max on high-intent product terms to bring in cash. We usually turn on Meta as well. We test conversion on the product pages and gather the purchase data. In the background, the SEO foundations go in: technical clean-up, clear product titles, the right site structure.
Phase 2, months 3 to 6: feed the winners into SEO. We look at the Google Ads reports and pick out the top 10% of search terms and products that produce actual sales. A term like "ethical silk pyjamas" that turns into orders. Then we build rich category pages and content around those proven terms. Now the SEO budget goes on words that make you money.
Phase 3: compound and scale. As organic rankings mature for your core category terms, we gradually lower paid spend on the terms where you rank first organically. Acquisition cost comes down over time and the brand keeps the early revenue it needed to survive.
Who does what
We are an advertising agency. We plan and run the Google Ads, Meta and the wider media. SEO we deliver through a specialist partner, so the two plans are built from the same data from day one.
FAQ
Is Google Ads or SEO better for a small business?
They do different jobs. Google Ads brings buyers in from the day it goes live and stops when the budget stops. SEO builds slowly and keeps paying off. For most founders who need revenue now, ads come first with SEO built underneath.
Do Google Ads improve my organic rankings?
No. Google says nobody can buy better placement in its organic results. What ads can do is show you which search terms convert, so your SEO effort goes on the words that sell.
How long does SEO take to work?
In our experience, 6 to 12 months to rank for competitive product terms in a category like fashion. It depends on your site, your competitors and how much good content you publish. That gap is why we run ads while it builds.
What do I need before running Google Shopping ads?
A Google Merchant Center account with an accurate product feed, linked to your Google Ads account. Google asks for that product data to be kept up to date at least every 30 days. Clean product titles and good photos help the ads and your SEO at once.
